7 Leadership Mistakes Killing Your Field Team’s Performance (and How to Fix Them)

You’re out there grinding. You’ve built a business that’s more than just a paycheck, it’s a brand, a reputation, and a promise to your customers. But lately, something feels… off. You’re looking at your field team, the guides, the technicians, the crew on the ground, and the energy isn't where it needs to be. Projects are lagging, customer reviews are getting a little "meh," and you feel like you’re constantly putting out fires instead of fanning the flames of growth.

I’ve been in the trenches, and I can tell you this: if your team is underperforming, it’s rarely a "them" problem. It’s almost always a leadership problem.

In my years of business coaching, I’ve seen the same seven mistakes derail even the most relentless entrepreneurs. We’re going to look at how these slips in leadership kill your momentum and, more importantly, how you can kick into gear and fix them today.

1. The "Invisible General" Syndrome

The biggest mistake you can make as a leader of a field-based service business? Leading exclusively from behind a desk.

I get it. You have invoices to send, marketing systems to tweak, and high-level strategy to map out. But when your team never sees you on the trail, at the job site, or in the shop, a gap starts to form. They begin to think you’ve forgotten what the "real work" looks like.

The Fix: You need to establish a rhythm of presence. I’m not saying you need to be out there every day, you have a business to run, but you HAVE to show up. Schedule "ride-alongs" or site visits. When you’re there, don’t just bark orders. Listen. See the obstacles they’re facing. When your team knows you’re willing to get your boots dirty, their respect for your leadership skyrockets.

2. Vague Goals: The "Do Your Best" Trap

"Hey guys, let's just have a great week and take care of the customers!"

Sounds motivating, right? Wrong. It’s lazy. "Doing your best" is subjective. To one tech, it means finishing the job quickly. To another, it means spending three hours chatting with a client while the schedule falls apart.

Without concrete, measurable standards, your team is wandering in the dark. This is where the professionalism gap usually begins.

The Fix: Give them a scoreboard. What does success look like today? Is it a five-star GMB review? Is it a zero-incident safety record? Is it hitting a specific margin on a service call? Define the "Win" so clearly that they can see it before they even leave the driveway.

3. Communication Blackouts

Information hoarding is a silent killer. If you’re the only one who knows the "Why" behind a change in procedure or a new company direction, don't be surprised when your team is frustrated. Field teams hate feeling like the last ones to know.

When people don't have the full story, they make up their own: and usually, the version they invent is way worse than the reality.

The Fix: Over-communicate. Whether it’s a weekly huddle or a quick morning briefing, keep the lines open. As a best-selling author who co-wrote Flip The Script with Chris Voss, I can tell you that empathy and clear communication are the bedrock of any successful relationship. Understand their perspective and give them the context they need to feel like partners, not just employees.

4. The Burnout Badge of Honor

We’re all "relentless" here, right? But there’s a difference between being driven and being reckless with your own health. If you’re running on three hours of sleep, coffee, and stress, your decision-making is trash. Even worse, you’re modeling a lifestyle that will eventually break your team.

If you don't prioritize your physical stamina, your business will eventually suffer the consequences. Leadership is an endurance sport. If your body isn't right, your mind won't be either.

The Fix: Stop wearing burnout as a badge of honor. Dial in your nutrition, get your training in, and protect your recovery. When you show up with clarity and energy, your team feels that power. They’ll start to see that high performance isn't about grinding yourself into dust: it's about being healthy enough to actually enjoy the success you’re building.

5. Protecting the "Talented Terror"

We’ve all had one. The guy who is a technical wizard or your top salesperson but is absolutely toxic to the culture. You keep him around because he "gets results," but you’re ignoring the fact that he’s the reason your other three B-players haven't become A-players yet.

By tolerating a "talented terror," you are telling the rest of your team that results matter more than integrity. That’s a brand-killer.

The Fix: Coach them or cut them. Give them the chance to align with your values, but be prepared to let them go. I promise you, the moment that toxicity leaves the room, the rest of your team will breathe a sigh of relief: and their performance will likely jump to fill the gap.

6. The Brand Gap: Service vs. Story

Your brand isn't your logo or your website. Your brand is the experience your field team delivers when you aren't looking.

If your marketing tells a story of adventure and premium service, but your team shows up looking disheveled and acting disinterested, you have a brand gap. You’re making a promise that your team isn't keeping.

The Fix: Integrate your brand story into everything you do. Your team needs to understand that they aren't just "fixing a leak" or "guiding a trip": they are ambassadors of the brand. Give them the tools, the gear, and the training to live out that story every single day.

7. Ghosting Your Google Business Profile (GMB)

In the local service and outdoor industry, your local presence is everything. I see too many leaders hand off "marketing" to an agency and forget about it. They ignore their Google Business Profile (GMB), thinking it’s just a place for reviews.

Your GMB is your digital storefront. If you aren't encouraging your field team to capture photos of their work, gather real-time reviews, and engage with the local community, you’re leaving money on the table.

The Fix: Make GMB growth a team effort. Incentivize your crew to get photos of the "after" shots or the summit views. Make it easy for them to ask for reviews on the spot. When you dominate the local search, you aren't just getting more leads: you're building a fortress around your business that competitors can't touch.
